Psycho-Cybernetics is a theory of personality change published in 1960 by Dr. Maxwell Maltz, a New York plastic surgeon. Maltz argued that you carry a mental picture of the kind of person you are, which he called the self-image, and that your behaviour, feelings and even your abilities stay consistent with it. He borrowed the language of cybernetics, the science of self-steering machines, to describe your brain and nervous system as a goal-seeking mechanism that your self-image aims.
The book Psycho-Cybernetics sold millions of copies and fed decades of self-help writing, sports psychology and the famous “21 days to form a habit” figure. Who was Maxwell Maltz?
Maxwell Maltz (1889–1975) trained as a doctor, studied plastic surgery in Germany at a time when German surgeons led the field, and built a reconstructive and cosmetic practice in New York. In 1936 he published New Faces, New Futures, a book about patients whose lives changed after facial surgery.
Psycho-Cybernetics came almost 25 years later and moved his attention from the face to the mind. Maltz knew a surgeon writing about psychology would raise eyebrows. He argued that any plastic surgeon works as a psychologist whether he means to or not, because changing a face so often changes the person behind it. Why did a plastic surgeon start studying the self-image?
Maltz built his theory on a puzzle from the operating room. After surgery, many patients changed far beyond their faces. Someone mocked for years over a feature became confident and outgoing within weeks. That part made sense to him.
The patients who didn’t change puzzled him more. Some kept acting shy and ashamed after a result their friends and families praised. A few insisted the operation had made no difference, whatever the before-and-after photographs showed. Maltz also noticed that scars carried different meanings for different people. A duelling scar gave a German university student status, while an accident scar left another man ashamed and withdrawn. The same kind of mark on the skin produced opposite effects on the person.
He concluded that personality has its own inner “face”. If surgery also changed that inner picture, the person changed. If the inner picture stayed scarred, the patient went on living as the old self, whatever the mirror showed. Maltz called the inner picture the self-image and wrote the rest of the book about how it works and how you change it.
What is the self-image?
In Maltz’s account, the self-image is your working answer to the question “what sort of person am I?” You built it from experience, most of it in childhood: successes, humiliations, praise, and the way other people treated you. Most of it sits below conscious awareness. Once a belief about yourself enters the picture, you stop questioning it and act on it as fact.
Maltz made two claims about it:
- Your actions, feelings and abilities stay consistent with your self-image. A student convinced they are “bad at maths” produces the report card that proves it, and the report card then strengthens the belief.
- You can change your self-image at any age, and your behaviour follows the new picture.
He leaned on the work of Prescott Lecky, an American educator whose book Self-Consistency (1945) described personality as a system of ideas that must feel consistent with one another. Lecky argued that a student who struggled in a subject often held a self-definition that made success in it feel wrong. Once the self-definition changed, the grades followed. Maltz added that people confuse events with identity. You fail a test, and you conclude that you are a failure.
Maltz wanted an accurate self-image. He saw an inflated, grandiose picture as a cover for insecurity and as unrealistic as an inferior one. The healthy version matches your real strengths and weaknesses, and you can accept it without shame. The concept has its own page: the self-image.
What does cybernetics have to do with the mind?
Cybernetics is the study of control and communication in machines and living things. The mathematician Norbert Wiener named the field in 1948, taking the word from the Greek for a ship’s steersman. Its central idea is feedback: a system moves toward a target, senses how far off course it has drifted, and corrects.
Maltz used two kinds of goal-seeking machine to explain how your brain works:

The name of his theory comes from this pairing: the principles of cybernetics applied to the human mind. Maltz repeated one distinction many times. You are not a machine. You have a machine, made of your brain and nervous system, and you operate it. Your conscious mind picks the goal and feeds in information, and the automatic mechanism works out the details below awareness. A baby reaching for a rattle zigzags all over the place. An adult reaches in one clean movement because the mechanism has stored thousands of corrections.
What is the success mechanism?
Maltz called this automatic system the creative mechanism, and he argued that it has no preferences. Give it a goal of success and it works as a “success mechanism”. Feed it a picture of yourself as unworthy or incapable, and it works with the same reliability as a “failure mechanism”, steering you toward results that match the picture.
In his account, the self-image is the goal the mechanism steers by above all others. It sets what Maltz called the “area of the possible”, meaning the range of results you will allow yourself to reach.
He summed up how the mechanism behaves in a short set of principles. They read today like an early version of the feedback models psychologists now use to study motivation:
- It needs a clear target, which it treats as already existing in actual or potential form.
- It works toward end results. You supply the goal, and the mechanism finds means you couldn’t have planned in advance.
- It moves forward by making errors and correcting them, so a mistake counts as information.
- It works best when you trust it. Anxious over-effort jams it, the way straining to remember a name can keep the name out of reach.

Why does positive thinking fail for some people?
Maltz had a direct answer for readers who had tried positive thinking and given up. Most people aim positive statements at a situation or a single habit: “I’ll get the job”, “I’ll stay calm next time”. Those statements sit on the surface. If they contradict the self-image underneath, the self-image wins. In Maltz’s view, you can’t hold positive thoughts about a situation for long while you hold a negative picture of the person who has to handle it. He compared positive thinking without self-image change to sewing a new patch on an old garment.
Modern research backs him up on this point. In a 2009 study in Psychological Science, Joanne Wood, Elaine Perunovic and John Lee asked people to repeat the statement “I am a lovable person”. Participants with low self-esteem felt worse afterwards. Participants with high self-esteem got a small lift. The statement helped only the people whose self-view already agreed with it.
Can imagination create “synthetic experience”?
Maltz’s most quoted claim is that your nervous system cannot tell the difference between a real experience and one you imagine in vivid detail. He used it to explain hypnosis, stage fright and irrational fear. You react to your mental picture of a situation, whether or not the picture is accurate. A hiker who mistakes a large shaggy dog for a bear feels the full fear of meeting a bear.
If imagined experience registers like real experience, Maltz reasoned, you can use imagination to practise. He pointed to golfers, pianists, chess players and salespeople who rehearsed in their heads, and to early experiments in which mental practice improved basketball free throws almost as much as physical practice. Because he believed the self-image changes through experience instead of argument, he built most of the book’s exercises on this idea.
Research has refined the claim. Brain imaging shows that imagining a movement activates many of the same motor areas as performing it. A 1994 meta-analysis in the Journal of Applied Psychology by James Driskell, Carolyn Copper and Aidan Moran found that mental practice improves performance across many tasks. In a 2004 study in Neuropsychologia, Vinoth Ranganathan and colleagues found that mental training raised finger strength by 35%, while physical training raised it by 53%. Are we all hypnotised by false beliefs?
Maltz argued that most people live under a form of hypnosis. He drew on the psychologist Theodore X. Barber, who concluded that hypnotised subjects do surprising things because they become convinced the hypnotist’s words are true. For Maltz, belief was the active ingredient. An idea you accepted from a teacher, a parent, advertising or your own repetition works on you the way a hypnotist’s suggestion works on a subject, even if you’ve never met a hypnotist.
He read feelings of inferiority through the same lens. You are less skilled than somebody at almost everything you do, and that fact alone doesn’t make you miserable. Inferiority feelings grow when you measure yourself against another person’s standard and conclude that you are worth less as a person. Maltz packed his picture of a healthy personality into the letters of the word SUCCESS, and the warning signs of the failure mechanism into the letters of FAILURE. The acronyms work as memory aids, and each letter carries an argument.

Maltz’s key point about the failure signals is that you don’t adopt them to be difficult. Each one started as an attempt to solve a problem, and each one fails at the job. He believed that seeing a signal for what it is starts to loosen its hold, the way a driver glances at a warning light and then puts their eyes back on the road. Where did “21 days to form a habit” come from?
The popular claim that a habit takes 21 days traces back to Psycho-Cybernetics. In his preface Maltz asked readers to hold off judging his methods for at least 21 days. He had noticed that surgery patients took about three weeks to get used to a new face, and that people needed about three weeks in a new house before it felt like home. From observations like these he concluded that an old mental image takes a minimum of about 21 days to dissolve and a new one to set.
Over decades of retelling, “a minimum of about 21 days” for a mental image turned into “21 days to build any habit”. Maltz never tested the number. Researchers who later measured habit formation found something different. In a 2010 study in the European Journal of Social Psychology, Phillippa Lally, Verena van Jaarsveld, Henry Potts and Jane Wardle followed 96 volunteers as they built a new daily behaviour. Psychologists today would recognise Maltz’s core idea: the picture you hold of yourself shapes what you attempt, how you read the results, and whether you try again. The servo-mechanism is a metaphor, and some of the evidence he leaned on was anecdotal or wrong.
Who should take care with Psycho-Cybernetics?
Maltz wrote for a general audience in 1960 and treated many serious problems as matters of self-image. Some readers need more than a book.
- Trauma and deep emotional wounds. Maltz devotes chapters to “emotional scars” and forgiveness. If abuse, grief or trauma still shapes your life, work with a licensed therapist. See emotional scars.
- Body image distress. Maltz described patients convinced they were ugly when they looked ordinary. Clinicians now recognise body dysmorphic disorder, which needs professional assessment. Cosmetic procedures tend not to relieve it.
- Depression and anxiety disorders. Self-image work can sit alongside treatment from a doctor or psychologist. It can’t replace that treatment.

Why does Psycho-Cybernetics still matter?
Sixty years on, Maltz’s talk of servo-mechanisms and electronic brains sounds dated, and some of his evidence has fallen away. His central argument has aged better than his science. He argued that you won’t act for long beyond the person you believe you are, and that hopeful words do little while that belief stands. In his account, change comes from a new experience of yourself, and imagination can give you that experience before life does.
Maltz designed his book to be practised as well as read, and the practice is where most readers stall.
